Project Overview

Led the design and phased implementation of an enterprise-level Order Set Governance and Optimization Program for a large multi-hospital health system using Epic. The initiative established a sustainable, data-driven framework for reviewing, standardizing, and continuously improving clinical order sets, strengthening regulatory readiness while improving clinician efficiency and content reliability.

Challenge / Problem

Managing clinical decision support content at scale presented growing challenges, including fragmented governance across multiple stakeholder groups, inconsistent review standards, unclear ownership, and lengthy review and build timelines. Limited analytics made it difficult to prioritize optimization efforts, while teams were often forced into reactive workflows instead of proactive, strategic improvement.

Approach

Anne designed and led a comprehensive Order Set Governance and Optimization Program that aligned clinical, IT, pharmacy, and quality stakeholders under a single standardized framework. Key initiatives included:

  • Designing a cross-functional governance architecture defining clinical ownership, approval pathways, and escalation criteria.
  • Standardizing the full order set lifecycle from intake and prioritization through clinical review, build, validation, deployment, and optimization.
  • Implementing prioritization and triage criteria based on safety, regulatory impact, and operational value.
  • Establishing centralized tracking and reporting to improve visibility into review status, ownership, and performance.
  • Developing KPI frameworks to guide governance agendas, analyst capacity planning, and continuous optimization.
  • Facilitating cross-specialty clinical engagement and change management to support long-term program adoption.
